The Nine Weeks
The program moves through three phases: align, develop, and execute. Each week builds on the last, with your team applying what it learns to its actual work.
Weeks 1–3
Phase 1: Align
- Week 1 — Discovery and team assessment
- Identify challenges, baseline measures, and leadership priorities.
- Week 2 — Communication and trust
- Establish communication norms, feedback practices, and expectations.
- Week 3 — Roles and accountability
- Clarify responsibilities, decision rights, and ownership of deliverables.
Weeks 4–6
Phase 2: Develop
- Week 4 — Project planning and prioritization
- Turn organizational priorities into plans, milestones, and owners.
- Week 5 — Difficult conversations and conflict
- Practice constructive feedback, escalation, and stakeholder conversations.
- Week 6 — Meetings and decision-making
- Introduce practical meeting structures, decision logs, and follow-up routines.
Weeks 7–9
Phase 3: Execute
- Week 7 — Change and problem-solving
- Help the team respond to barriers, changing priorities, and implementation challenges.
- Week 8 — Performance and continuous improvement
- Review progress, identify recurring issues, and refine team processes.
- Week 9 — Results and sustainability
- Assess progress against the baseline, establish next steps, and present a sustainment plan to leadership.
The curriculum stays adaptable. A healthcare operations team might need more emphasis on handoffs and implementation, while a leadership team might focus on delegation, communication, and decision-making.
